Creating clarity within operational complexity
Supporting organisational improvement across a multi‑site manufacturing and engineering environment.

What the diagnostic provided
An independent, cross-functional view
An independent assessment brought together operational, quality and organisational issues that had previously been considered separately. By looking across functions, processes and performance data, the diagnostic identified how recurring problems were connected and where greater clarity was needed.
Clearer visibility of risks and improvement priorities
The diagnostic identified significant concerns around inventory, work in progress, returns processing, planning and procurement. It highlighted gaps in operational visibility, ownership and governance, helping leaders understand the underlying causes of recurring issues and where improvement efforts needed to focus.
Practical recommendations for internal implementation
The findings provided a clear set of priorities and practical recommendations to strengthen operational control, accountability, communication and consistency across the business. These were handed to an internal lead to manage through the organisation’s PMO, with enapay available to provide further support where required.

Where the work began
The organisation operated across multiple manufacturing sites within a complex engineering environment, with challenges around operational consistency, quality and cross-functional working.Originally commissioned to undertake an independent operational diagnostic, the assessment went beyond the immediate quality and performance concerns to examine how planning, procurement, production, customer service and other functions worked together.Through conversations with leaders and operational teams, observation of working practices and a review of processes, systems and performance information, enapay developed a broader understanding of the challenges facing the business and how they were connected.
What wasn’t working
Despite capable people and a commitment to delivering for customers, recurring operational and quality issues continued to create pressure across the business. The diagnostic identified a number of interconnected challenges affecting operational performance, visibility and accountability.
- 01
Operational inconsistency
Inconsistent planning and operational processes across sites and functions contributed to gaps in visibility and control. Significant levels of inventory and work in progress, alongside delays in processing returns, highlighted opportunities to strengthen how work was planned, managed and monitored.
- 02
Siloed communication
Planning, procurement, production, customer service and other functions were not always working with a consistent understanding of priorities, responsibilities or performance. This created frustration, limited effective collaboration and made it harder to address issues across the wider operation.
- 03
Short-term pressure
Leaders and teams were frequently responding to immediate operational demands, with recurring issues consuming time and attention. Gaps in performance measures, process ownership and governance made it difficult to establish root causes and create a consistent approach to improvement.
What changed
enapay worked alongside leaders and operational teams to understand how work was happening in practice, looking beyond individual symptoms to identify the wider operational and organisational patterns contributing to recurring problems. The diagnostic brought together findings from across functions, connecting issues in planning, procurement, inventory management, process consistency and accountability that had previously been considered separately.
By bringing the evidence together, the diagnostic provided a clearer picture of the operational challenges, their underlying causes and the areas requiring attention.Rather than addressing individual issues in isolation, the recommendations established a more connected approach to improvement, with clearer priorities around ownership, governance, operational visibility and cross-functional working. The findings and recommendations were handed to an internal lead to take forward through the organisation’s PMO. enapay remained available to provide support where required, but did not lead the subsequent implementation programme.

“Thank you for helping me navigate the challenges over the last few months. I have appreciated your professionalism, energy, guidance and coaching of the team which has set us up with the path ahead to start following.”
Final reflection
The work was not about finding a single problem to fix. It was about understanding how a number of operational, organisational and behavioural issues were connected, and how those connections were affecting performance across the business. Looking across functions, processes and performance information helped bring together issues that were often being experienced and managed separately. The value of the diagnostic was in providing an independent view of what was happening, identifying where attention was needed and giving the internal team a practical basis for taking the work forward.
Let’s have a conversation
If the challenges you’re facing feel difficult to name or untangle, a conversation can often help make sense of them.
